Evaluation Framework

Score vendors across these dimensions: Capability (does it actually work for your use case?), Integration (how easily does it fit your stack?), Scalability (can it grow with you?), Security and compliance (does it meet your requirements?), Pricing (total cost of ownership, not just per-unit price).

Add: Vendor stability (funding, revenue, customer base), Support quality (response times, dedicated resources), and Exit strategy (how hard is it to switch?).

The Selection Process

1. Define requirements with stakeholders. 2. Create a longlist from research and referrals. 3. Request demos from 5-7 vendors. 4. Shortlist 2-3 for proof of concept. 5. Run PoCs on YOUR data with YOUR team. 6. Negotiate based on PoC results.

Contract Considerations

Pay attention to: data rights and usage policies, SLAs for uptime and latency, pricing model and scaling costs, termination clauses, and model update policies. Lock in pricing for at least 12 months to avoid surprise increases.
